Every vendor calls their product an "AI agent" now, including plenty that are just a chatbot with a new name. Here is the actual difference, and which one is worth building for most businesses in 2026.

A chatbot answers a question. An agent completes a task. That distinction sounds small until you are the one paying for the build, because the two are priced, scoped and maintained completely differently - and most businesses do not need the second one yet.

What a chatbot actually is

A well-built chatbot is trained on your documentation and ticket history, answers common questions in your voice, and escalates cleanly to a human when it is unsure. It does not take actions - it does not issue a refund, update an order, or change a record. That makes it fast to build, cheap to run, and low risk.

What an agent actually is

An agent is given permission to act: look up an order, apply a discount within a rule, reschedule a booking, route a lead into a CRM with the right fields filled in. That is genuinely useful, and it is also where most of the real engineering work sits - confidence scoring, escalation rules, and testing in shadow mode before it ever touches a live customer.

  • If the goal is answering repetitive questions faster, a chatbot gets you most of the value at a fraction of the cost
  • If the goal is removing manual work - data entry, routing, follow-ups - that is agent territory
  • Agents need a "say I do not know" policy from day one, especially anywhere near billing or account security
  • Start narrow. One well-scoped agent that handles one workflow reliably beats one broad agent that handles everything badly
